I have an old iphone 3gs that is currently on ios 3.1.2 and I need to update it. Is it too late to put it on 5.1.1 now that iOS 6 is out?

Unless you have the SHSH blobs, it is too late since apple is no longer signing 5.1.1.
However, if you are currently jailbroken, there is a good chance that Cydia saved your 5.1.1 blobs at some point!
